A premium body care brand serving the clean-beauty market came to Petra Lab-X with a reformulation challenge: their existing body lotion had been building a loyal customer base for two years, but expansion into new retail markets was creating ingredient compliance problems they couldn't solve with their existing manufacturer.

The Challenge

The brand's lotion sat in a tricky middle: too premium for mass retail but expanding past pure DTC. Three retailers — one US natural-foods chain, one Canadian premium retailer, and one US clean-beauty pure-play — each had different ingredient exclusion lists.

The cumulative exclusion list contained 11 ingredients in their existing formula. Some were emulsifiers. Some were preservatives. Two were emollients tied to the lotion's signature feel.

Their existing manufacturer wanted a six-month timeline and effectively a full reformulation that would have changed the product. The brand had a four-month window before the first retailer's planogram lock.

What We Did

We started with a deep ingredient mapping exercise. Of the 11 flagged ingredients, six had functional equivalents that wouldn't affect the formula's behavior. Three required compensatory adjustments elsewhere in the system. Two — the signature emollients — needed a more careful replacement strategy because they directly drove the post-application skin feel.

For the emulsifier system, we substituted a combination of olive-derived olivem 1000 and cetearyl alcohol for the existing system. The texture profile shifted slightly during prototyping but landed within the brand's feel target after two rounds.

For the preservation system, we moved from the parabens-and-phenoxyethanol baseline to a system using benzyl alcohol, dehydroacetic acid, and tocopherol. Microbial challenge testing ran in parallel with sensory iteration to keep the timeline.

The two signature emollients were the harder problem. We tested four combinations of caprylic/capric triglyceride, squalane, and various fatty alcohol pairings before landing on the final blend. The brand's founder did blind comparisons against the original at every round.

The Outcome

The reformulated lotion cleared all three retailer compliance frameworks. The brand's launch happened on schedule. Customer reviews on the reformulated product showed no meaningful sensory regression from the original — review sentiment scores actually improved slightly, attributable to a small fragrance refinement that happened in parallel.
